Cash before growth: the rule behind every ad rupee I spend

Ads, tools and hires get paid from last month's surplus — never from credit. And ad budgets only climb in steps, each one earned by the numbers holding.

I learned this one the expensive way, so you don't have to.

When a campaign works, every instinct says pour more in now. Borrow if you have to — the ads will pay it back. Sometimes they do. When they don't, you're left with a loan and a lesson.

Now I run every business on one rule.

Cash before growth. Ads, tools and hires are paid from what the business generated last month. Never from a credit card, an overdraft or a loan.

It sounds slow. It isn't. It's the difference between growth you keep and growth you give back.

How I scale ad spend: steps, not jumps

When an ad account is working, I don't double it. I move it up in three steps, and each step has to earn the next one.

StepWhat I doThe test before the next step
1Raise budget one notchDid cost per sale (not cost per lead) hold for 2 full weeks?
2Raise againIs the team still replying to every lead within minutes?
3Add a second channel at a small budgetIs the first channel still at its target cost?

If any test fails, I go back one step and fix that — usually follow-up speed, not the ad.

For my academy, the number I watch is cost per admission, not cost per lead. Cheap leads that never enrol are the most expensive leads you'll buy.

Why follow-up decides whether you can scale

More budget means more leads. If those leads wait hours for a reply, your cost per sale climbs even though your cost per lead looks great. Most "the ads stopped working" moments I've seen were really "the follow-up couldn't keep up".

So before step 2, I check one thing: is every new lead answered within minutes? If not, I fix the reply system first — that's where an AI responder earns its place.

Use this

  1. Write down last month's surplus. That is this month's growth budget. Not a rupee more.
  2. Track cost per sale, not cost per lead. Add it to your weekly numbers.
  3. Scale in steps. Two weeks per step. If the number breaks, step back.
  4. Fix follow-up before budget. Speed of reply is the cheapest conversion lever you have.
